What an AI agent actually costs to build

Jan 15, 2026 · 2 min read · Vael

Most quotes for an AI agent land somewhere between five thousand and eighty thousand dollars, and nobody explains the gap. Here is what actually drives the number.

Where the money goes

The model itself is rarely the expensive part. What costs money is everything around it: cleaning the data it learns from, building the escalation logic that hands hard cases to a human, and testing it against the questions real customers ask.

A support agent trained on a tidy knowledge base is a four week project. The same agent trained on eight years of unstructured tickets, three product lines, and a legacy CRM is a twelve week project. Same technology, very different bill.

What you are paying for

  • Discovery, where we find out whether an agent is the right answer at all
  • Data preparation, usually the longest phase
  • The agent itself, including guardrails and escalation paths
  • Integration with the tools your team already uses
  • Testing against real conversations, not synthetic ones

The honest range

Simple internal assistants start around ten thousand dollars. Customer-facing agents that touch billing, accounts, or anything with legal exposure start higher, because the cost of a wrong answer is higher.

If someone quotes you three thousand dollars for a production support agent, ask what happens when it gets something wrong.

How to spend less

Narrow the scope. An agent that answers your twenty most common questions well is worth more than one that answers two hundred questions badly, and it costs a third as much to build.
